Your WhatsApp group is a database with no backup.

It is where the orders are, where the prices were agreed, where the photograph of the damaged delivery lives, and where the only record of what was promised sits. It has no owner, no permissions, no backup, and it is sorted by the one thing you never need.

Chat is sorted by time. Every question you actually ask it is about a thing, a person or a status.

Nobody decided this. That is the first thing to say, because it is not a bad decision anybody made.

WhatsApp is where your staff already were. It needs no training, no licence and no login. It works on the cheapest phone in the shop. When the first order came through it, answering there was obviously correct, and it was correct for a long time after that too.

What happened is that a messaging app quietly became the place your business keeps its records, and it has none of the properties a place that keeps records needs to have.

It is sorted by the one thing you never ask about

A message has a time and a sender. That is the whole structure. So a chat can answer exactly one kind of question well: what happened around then.

Now list the questions you actually ask during a working day.

  • What did we agree the price was for this customer?
  • Has this order gone out or not?
  • What did we promise the man who complained on Tuesday?
  • Which deliveries are still unpaid?
  • How many of these did we sell last month?

Every one of those is about a thing, a person or a status. None of them is about a time. So every one of them turns into scrolling, and scrolling is a search method whose cost grows with how well the business is doing.

The busier you get, the more history there is, and the more expensive every single question becomes. It is the one filing system that gets worse in exact proportion to your success.

Being in the group is the whole permission model

There are two states: in, and out. That is it.

In means seeing everything, including the argument about a supplier from last March and whatever a customer sent a photograph of. Out means seeing nothing new - and here is the part people miss, out does not mean losing what they already have. Everything that arrived while they were in is on their phone, and it stays there after they leave, after they join a competitor, and after you have forgotten they were ever in the group.

There is no read-only role. No way to share one order without sharing the history around it. No way to say this person may see deliveries but not prices. And no way to take anything back.

The three ways it actually costs you

  1. The dispute you cannot settle. A customer says you agreed to something. You probably did, or did not, and the proof is in a group somewhere between January and now. In practice nobody finds it, so the argument is settled by whoever is more insistent. That is a real cost with no invoice attached, which is the kind that never gets counted.
  2. The phone that goes. Lost, stolen, sold, wiped, or simply the person leaving. Whatever was only in that chat is gone, and nobody knows what was in it, which means nobody can even measure what you lost.
  3. What you are holding without meaning to. Years of names, numbers and photographs of customers is personal data you are responsible for.2 Ask the two questions from Paper 11 of a group chat - show me everything you hold about this person, and now remove it - and notice that the honest answer is that nobody could do either.

And one more that is arithmetic rather than anecdote: every extra person in the group multiplies the ways a thing can be said, missed, or assumed by somebody else.1 A group of four coordinates. A group of twelve generates work.

What not to do about it

Do not try to move your business off WhatsApp. It will fail, because your customers are on WhatsApp and they are not moving for you, and because the thing that made it win - everybody was already there - is still true.

The move that works is smaller and duller. Leave the conversation where it is. Take the record out.

  1. Pick the one thing a dispute is usually about. Usually what was ordered and what was agreed. Just that.
  2. Give it one place to live outside the chat where it has a status and can be found by the thing rather than by the date. A shared sheet counts. This is not a software purchase.
  3. Make one person responsible for it landing there within the day. The chat stays exactly as it is; one step gets added to it.
  4. Wait a month, then ask the five questions above. If they are now answerable without scrolling, do the next thing. If not, the step is in the wrong place and moving it costs you nothing.

The chat is not the problem. The chat being the only copy is the problem, and that is a much cheaper thing to fix.

How this paper was made

This paper argues from the structure of the format rather than from data. The claims about ordering, permissions and portability are properties anybody can check on their own phone in two minutes, and the paper asks you to.

We have not surveyed how many businesses operate this way, how much is lost when a phone goes, or how often a dispute turns on a message nobody can find. Where a figure would need that, the paper says it has not been measured.
